The three-step routine that actually holds up
Most routines fail because they are too long. Here is the shortest routine worth doing, and why each step earns its place.

The most common skincare mistake is not choosing the wrong product. It is choosing eleven of them.
A routine you follow four mornings out of seven does less than a shorter routine you follow every day. So the question worth asking is not "what else should I add?" but "what is the least I can do consistently?"
Step one: cleanse, gently
Cleansing removes sunscreen, sweat, pollution and the residue of the day. That is all it needs to do. If your skin feels tight afterwards, the cleanser is too harsh — and tight skin often responds by producing more oil, which is the opposite of what most people want.
Lukewarm water, about thirty seconds of gentle massage, rinse, pat dry. Twice a day.
Step two: treat, with one thing at a time
This is the step where people go wrong, usually by introducing three actives in the same week and then having no idea which one caused the irritation.
Pick one concern. Use one treatment for it. Give it a full skin cycle before you judge it. If you want to add something else later, add it on its own.
Step three: protect
Sun protection is the step with the clearest long-term evidence behind it, and it is the one most often skipped. If you are working on uneven tone or marks left by past breakouts, skipping sunscreen undoes the work — new discolouration forms faster than old discolouration fades.
Apply it every morning. Use more than feels necessary. Around two fingers' length covers the face and neck.
What about moisturiser?
Use one if your skin is comfortable with it — most people are. It is not optional in the way sunscreen is not optional, but comfortable skin is easier to be consistent with, and consistency is the whole game.
The honest summary
Cleanse. Treat one thing. Protect. Do it every day for three months before deciding whether it works. That is more valuable than any ten-step routine you abandon in week two.
